A leader's role is not to have all the answers, but to create the framework where the team discovers them independently.<\/p>\n\n\n\n
I still remember my early days leading teams. Back then, I believed being a good manager meant having the right answer on hand, the perfect solution on the table, and every detail mapped out in advance. If a team member walked into my office with a problem, I felt an urgent pressure to fix it before they even finished speaking.<\/p>\n\n\n\n
Over time, I came to realize an empowering truth: a leader's job isn't to be the smartest person in the room, it\u2019s to create a space where people find their own clarity and growth.<\/strong><\/p>\n\n\n\n\n\n\n<\/figure>\n\n\n
We hear a lot about the \"leader as a coach\" concept these days<\/em>. But in my work with teams and executives, I often encounter a very reasonable concern: <\/p>\n\n\n\n
\n
\u201cStela, I have a business to run, targets to hit, and hard decisions to make. I don't have time for one-hour coaching sessions with everyone, nor do I have a coaching certification!\u201d<\/em><\/p>\n<\/blockquote>\n\n\n\n
You don't need one. You don't have to become a certified coach to leverage the philosophy and tools of coaching. You can borrow a few effective techniques from a coach\u2019s toolkit<\/em> to transform your team's dynamics and autonomy.<\/p>\n\n\n\n
Here are 4 essential tools you can apply starting tomorrow:<\/strong><\/p>\n\n\n\n
1. Shift Your Questions: From <\/strong>\"Why?\"<\/em><\/strong> to <\/strong>\"How?\"<\/em><\/strong> and <\/strong>\"What?\"<\/em><\/strong><\/p>\n\n\n\n
When things don't go according to plan, a directive manager's default reaction is often: \u201cWhy didn't you deliver on time?\u201d <\/em>or \u201cWhy did you choose that approach?\u201d<\/em>. Unintentionally, the word \"why\" puts people on the defensive. They start looking for excuses rather than solutions.<\/p>\n\n\n\n
A coaching mindset uses open-ended, forward-looking questions<\/strong> that encourage critical thinking and ownership:<\/p>\n\n\n\n
\n
\u201cWhat options do you see right now to unblock this situation?\u201d<\/em><\/li>\n\n\n\n
\u201cIf you had unlimited resources, how would you approach this problem?\u201d<\/em><\/li>\n\n\n\n
\u201cWhat do you need from me to take the next step?\u201d<\/em><\/li>\n<\/ul>\n\n\n\n
Shifting from giving answers (\u201cDo it this way...\u201d<\/em>) to asking questions transfers responsibility from your shoulders to theirs. And best of all: people execute solutions they came up with on their own with ten times the commitment.<\/p>\n\n\n\n
2. Multi-Level Listening (Listen to Understand, Not to Respond)<\/strong><\/p>\n\n\n\n
How often do you listen to a colleague while mentally drafting your reply or checking emails on your phone?<\/p>\n\n\n\n
Coaching relies on deep listening<\/strong>\u2014being 100% present. It means tuning in to more than just words:<\/p>\n\n\n\n
\n
Tone and energy:<\/strong> Does your colleague sound enthusiastic, uncertain, or overwhelmed?<\/li>\n\n\n\n
What remains unsaid:<\/strong> Exist\u0103 o ezitare? O team\u0103 de e\u0219ec?<\/li>\n<\/ul>\n\n\n\n
During your next 1-on-1, try not interrupting for three full minutes. Allow silent pauses. Very often, a person's most valuable insights emerge in the quiet moments managers usually hurry to fill.<\/p>\n\n\n\n
3. Believing in Others' Potential (Assuming People are Resourceful)<\/strong><\/p>\n\n\n\n
A core premise of coaching is that every individual is creative and full of potential<\/em>.<\/p>\n\n\n\n
When a leader views a team member through a \"repair\" lens \u201cI need to fix them \/ tell them what to do\u201d, it creates dependence. But when you view them through a growth lens \u201cthey already have the capability, I just need to help them see it\u201d, it rebuilds their confidence.<\/p>\n\n\n\n
Ask yourself: How often do you allow your people to make mistakes and learn on their own, instead of stepping in as a savior at the first sign of hesitation?<\/em><\/p>\n\n\n\n
4. Reflective Debriefing and Feedback<\/strong><\/p>\n\n\n\n
Instead of traditional top-down feedback, build a culture of reflection. After completing a project or wrapping up a major meeting, guide your team with three simple questions rather than stating your own conclusions:<\/p>\n\n\n\n

What went exceptionally well and deserves celebration?<\/em><\/li>\n\n\n\n
What didn't go as expected, and what did we learn from it?<\/em><\/li>\n\n\n\n
What will we do differently next time?<\/em><\/li>\n<\/ol>\n\n\n\n
This simple habit shifts the focus away from blame and turns every outcome into a continuous learning experience.<\/p>\n\n\n\n
Where Do We Draw the Line? Manager vs. Coach<\/strong><\/p>\n\n\n\n
Adopting a coaching mindset doesn't mean stepping away from your responsibilities as a manager. During crises or urgent strategic pivots, you will need to be directive, set clear boundaries, and take full ownership of the direction.<\/p>\n\n\n\n
The key lies in role flexibility<\/strong>. A strong leader knows when to wear the Manager<\/em> hat (setting objectives and boundaries), when to wear the Mentor<\/em> hat (sharing personal experience), and when to wear the Coach<\/em> hat (developing autonomy and capability).<\/p>\n\n\n\n
My Challenge for You:<\/strong><\/p>\n\n\n\n
Next time a team member comes into your office or sends a message asking, \u201cWhat should I do here?\u201d<\/em>, pause for a second before answering.<\/p>\n\n\n\n
Smile and ask them: \u201cWhat do you think is the best way forward?\u201d<\/strong><\/p>\n\n\n\n
You might be surprised by how often the answer you were about to give was already right there with them.<\/p>\n\n\n\n
